The Mulch Argument

Why “more is better” stops being true somewhere around fourteen inches

Otto gives good gardening advice.

This is not in dispute.

He reads carefully. He tests things. He keeps notes. And when he tells you that mulch is one of the easiest ways to help a garden through a hot, dry stretch of summer, he is correct.

The trouble is the gap between advice and implementation.

And that morning, the implementation department was standing in the garden holding a mug that said:

I WAS TOLD THERE WOULD BE SNACKS.

“Mulch is one of the easiest ways to help the garden through summer,” Otto explained as he spread a sensible layer over the soil.

Echo looked down.

“You’ve buried the dirt.”

“It keeps the soil cooler. It slows evaporation. And it helps hold moisture around the roots.”

Echo considered this with the expression of a raven identifying a loophole.

“So more mulch means less watering.”

Otto made the mistake of answering the statement instead of recognizing the danger.

“Within reason.”

“Define reason.”

Otto did not define reason.

This was the first mistake.

Instead, he pointed toward a young plant in another bed.

“Just give that one a nice two- or three-inch layer.”

Then he walked away to fill the watering can.

This was the second mistake.

Echo looked at the plant.

“Understood.”


The pile

It was not two to three inches.

It was a mound.

A landform.

Something you would name on a map.

Otto came back around the corner carrying the watering can and stopped.

The plant was gone.

In its place stood a substantial geological formation consisting of bark, leaves, needles, twigs, and miscellaneous forest material.

Somewhere underneath it was the small plant Otto had intended to help.

One hopeful green leaf protruded from the summit.

“Echo.”

Echo stood beside the pile looking professionally satisfied.

“Maximum moisture retention.”

Otto put down the watering can and began excavating.

“It’s under fourteen inches of debris!”

“It will never dry out.”

“It may never see daylight again.”

Echo remained unconcerned.

Then, apparently deciding to participate in its own rescue, the plant pushed several leaves through the top of the mound.

Echo pointed.

“Resilient.”

Otto stared at him.

“That is not the lesson here.”

Unfortunately, it was at least one of them.


What mulch actually does

Everything Otto said before leaving Echo unsupervised was basically correct.

Mulch is useful because it changes the environment at the soil surface.

It slows evaporation

Bare soil is directly exposed to sunlight, wind, and dry air. During hot summer weather, moisture near the surface can disappear surprisingly quickly.

A layer of mulch shades that soil and reduces how quickly water is lost.

It does not create water.

This distinction will become important.

It moderates soil temperature

Exposed soil can become considerably hotter than the air above it.

Mulch acts as insulation, helping reduce temperature extremes around the root zone and creating a more stable environment for roots and the organisms living in the soil.

It suppresses weeds

Many weed seeds need light to germinate successfully.

Mulch reduces the amount of light reaching the soil surface, which can prevent some of them from getting established.

It does not stop everything.

Nature remains committed to the project.

But weeds that do emerge are often easier to pull from a loose mulch layer.

It protects the soil surface

Heavy rain and irrigation repeatedly striking bare soil can break down the surface and contribute to crusting or compaction.

Mulch absorbs much of that impact.

And organic mulch eventually becomes part of the system

Leaves, bark, wood chips, and similar materials gradually break down from the bottom upward.

Over time, that contributes organic matter and supports the fungi, bacteria, and invertebrates already doing most of the interesting work underground.

Which is why mulch can be one of the highest-value things Otto does in the garden during summer.

And which raises Echo’s perfectly reasonable question:

If mulch is this good, why isn’t fourteen inches better than three?


Define reason

Here is the answer Otto should have given before leaving.

The benefits of mulch do not increase forever just because the layer gets deeper.

At some point, a protective blanket becomes a burial.

Echo chose burial.

Water still has to reach the soil

Mulch helps conserve moisture.

It does not manufacture it.

If the soil beneath the mulch is already dry, adding more material on top does not suddenly hydrate the root zone.

And an excessively thick layer—especially if it is fine, compacted, or matted—can sometimes intercept light rainfall or short irrigation cycles before enough water reaches the soil underneath.

Echo’s pile did not guarantee a wet plant.

It guaranteed a very impressive pile.

This is why it can be useful to check beneath newly applied mulch after watering.

The important question is not:

“Is the mulch wet?”

It is:

“Did the soil get wet?”

After the Deep-Watering Initiative, Otto considers this distinction worthy of a clipboard.

Every gardening improvement creates another department.


Roots need air too

Healthy soil is not simply dirt plus water.

The spaces between soil particles contain air, and plant roots depend on oxygen.

A reasonable mulch layer can help keep moisture more consistent.

But persistently saturated conditions—particularly in poorly drained soils—can create problems for roots.

Likewise, very fine mulch that mats tightly can behave quite differently from a loose layer of coarse wood chips.

The goal is not:

maximum moisture.

The goal is:

appropriate moisture.

Echo considers this unnecessarily nuanced.


Don’t bury the plant

This one seems obvious.

It was apparently not obvious enough.

Young plants still need their stems, crowns, and foliage where stems, crowns, and foliage normally belong.

Above the mulch.

If the leaves are disappearing under landscaping material, you have probably passed the useful range.

The plant in Otto’s garden survived its temporary burial.

That does not make fourteen inches a treatment recommendation.


Mulch does not replace watering

This was the other half of Echo’s logic problem.

If mulch reduces water loss, then perhaps enough mulch eliminates watering entirely.

It does not.

Plants still use water.

Soil still dries.

Summer still happens.

Mulch simply helps the moisture already in the soil remain available longer.

A useful approach during dry summer weather is often to water deeply enough to reach the root zone when the plant actually needs it, then allow the mulch layer to slow the loss afterward.

Watering briefly onto a thick mulch layer can sometimes leave the gardener feeling very responsible while the soil underneath remains surprisingly dry.

So especially after applying new mulch, Otto likes to check.

Which gives Otto another reason to kneel in the garden and investigate soil moisture.

Echo has noticed that Otto rarely rejects an excuse to investigate soil.


Where this goes especially wrong: trees

If Otto had left Echo alone with a young tree instead of a garden plant, the situation could have been worse.

You’ve probably seen the result.

A tree trunk emerging from the center of a tidy cone-shaped mound of mulch.

The famous:

mulch volcano.

It may look neat.

Trees generally disagree.

The base of a tree naturally widens where the trunk transitions toward the root system. Organic mulch spread broadly over the surrounding root zone can be extremely useful, but piling it directly against the trunk holds moisture against bark that would normally be exposed to air.

Over time, that can contribute to bark and root problems.

The better mental picture is:

wide and shallow

not:

small woodland volcano

Or, as Otto would eventually write on a sign:

DONUT. NOT VOLCANO.

Echo would add:

COWARD.


Not all mulch behaves the same way

“Mulch” is really a job description, not a single material.

Different materials behave differently.

Coarse wood chips

Coarse chips maintain relatively large spaces between pieces, allowing air and water to move through the layer.

They work particularly well around trees, shrubs, and perennial plantings and can often be used somewhat more generously than very fine materials.

Shredded bark

A familiar general-purpose mulch that works well in many ornamental beds.

A moderate layer is usually all that is necessary.

Chopped leaves

Leaves can make excellent mulch, particularly after they have been shredded or partially broken down.

Whole leaves may mat together, so chopping them generally makes the layer easier to manage.

Pine needles

Loose, airy, and useful around many garden plants.

They also come with the considerable advantage of already being delivered by trees.

Otto considers this elegant.

Echo calls it outsourcing.

Straw

Often useful in vegetable gardens, where it creates a relatively light layer that can be moved aside when needed.

Fine materials

Grass clippings and finely shredded materials can pack together much more readily.

They generally work better in thinner layers.

Compost

Compost is tremendously useful, but it does not behave exactly like coarse surface mulch.

It is primarily valuable as organic material for the soil and can be used as a surface layer in appropriate situations.

In other words:

there is a range.

Ranges assume a reasonable reader.

Otto has now updated his educational materials accordingly.


Otto’s mulch rules

Aim for roughly two to three inches for many common organic mulches.

Coarse materials can sometimes go a little deeper. Fine materials that mat should generally stay thinner.

Keep mulch away from stems and trunks. Spread it around the plant instead of piling it directly against living bark or crowns.

Don’t bury small plants. If foliage is disappearing, reconsider the strategy.

Water the soil, not just the mulch. Check underneath occasionally to make sure moisture actually reached the root zone.

Top up rather than endlessly stack. Organic mulch breaks down. That is part of the point.

Wide and shallow beats deep and narrow.


Resilient is not a recommendation

The plant lived.

It pushed upward through an absurd quantity of debris, found the light, and produced leaves.

Echo, who had clearly been waiting for exactly this outcome, pointed toward it.

“Resilient.”

And there is something worth keeping from that joke.

Plants really are remarkably resilient.

They redirect growth.

They stretch toward light.

They respond to changing moisture, competition, heat, insects, wind, and whatever else the season puts in front of them.

They also survive an astonishing number of things gardeners accidentally do to them.

But:

“It survived” and “it was helped” are different measurements.

The plant spent energy solving a problem that did not need to exist.

That energy could have gone toward roots.

Or leaves.

Or flowers.

Or simply being a plant instead of participating in an emergency excavation.

Resilience is impressive.

It is not permission.

Otto’s version:

two to three inches.

The plant’s version:

also two to three inches.

It simply declined to say so out loud.


The Department of Excessive Compliance

By late afternoon, Otto had dismantled the mountain.

The young plant was visible again.

A sensible layer of mulch covered the soil around it.

The excess sat nearby in a pile substantial enough to require its own management plan.

Otto returned with a ruler.

“Two to three inches.”

Echo looked at the former mountain.

“I preferred fourteen.”

Otto looked down at the plant.

“The plant didn’t.”

And that probably would have ended the matter if Echo had not accidentally demonstrated something useful.

Nearly every piece of gardening advice has an invisible boundary.

Water deeply—but not continuously.

Give plants sun—but the amount depends on the plant and the conditions.

Fertilize when appropriate—but more fertilizer is not automatically better.

Mulch the soil—but do not create topography.

Good horticulture is often less about learning whether something is beneficial than understanding:

how much,

how often,

where,

and

why.

Otto already knew that two to three inches was a useful recommendation.

Echo forced him to explain why the number stopped there.

Which was irritating.

But useful.

Otto will never tell him that.

There are some things the forest information network does not need to know.

For now, Otto’s mulch policy has been simplified:

Cover the soil.

Protect the roots.

Leave the plant above ground.

And never explain the phrase “moisture retention” to Echo unless you intend to remain in the immediate area.

Because good gardening advice occasionally requires supervision.
